Overview

A multinational retail group was losing $22M annually to demand forecasting errors and route inefficiencies across 1,400+ fulfillment nodes. We built an end-to-end optimization platform that ingests real-time IoT telemetry, satellite weather feeds and point-of-sale data to continuously re-plan inventory placement and last-mile routing — replacing a manual planning cycle that took three days with a system that adapts every fifteen minutes.

Problem

The client operated a legacy planning system that ran weekly batch optimizations on month-old data. Stockouts in high-velocity SKUs were running at 14%, while slow-movers tied up $180M in dead inventory. Route planning ignored real-time traffic and weather, adding an average of 2.3 hours to every last-mile journey.

Approach

We deployed a streaming feature pipeline that unifies 9 data sources — warehouse sensors, GPS fleet telemetry, weather APIs, port congestion feeds, POS transactions and more — into a real-time decision graph. A hierarchical reinforcement learning model jointly optimizes inventory pre-positioning and dynamic route assignment. The system runs on a Kubernetes mesh across three cloud regions with sub-200ms decision latency and automated failover.

Result

Warehouse-to-door time dropped by 41% within the first 90 days. Stockout rate fell to 3.2%, freeing $47M in working capital. The platform now processes 2.8 million routing decisions daily and has been extended to the client's B2B wholesale division.
